Pulled the plug on a 14-month migration last week. Saved the program.
Here's what nobody tells you about killing a project: the team knows months before leadership does.
We were running burn-up charts that looked fine. Velocity was holding. Stakeholder demos went well. But three engineers had already asked to rotate off. That was the signal.
The technical work wasn't failing. The motivation was. And no project survives that for long.
Three things I do differently now:
1. Track voluntary rotation requests as a P1 risk
2. Ask "would you onboard a new engineer to this today?" in retros
3. Cut early. The org always thanks you later.
